Bootstrapped Swag Startup Jaapi Nears $1M in Revenue by Replacing Bulk Merch With Printful On-Demand Production

Charlotte, North Carolina, United States, October 26th, 2026, FinanceWire

Jaapi lets employees in more than 40 countries pick their own company merch, produced at the nearest Printful facility, with no inventory held.

Printful, a leading global print-on-demand and fulfillment company, has published a case study on Jaapi, a bootstrapped employee-swag platform that is approaching $1 million in revenue by replacing bulk merchandise orders with personalized swag online stores where employees choose their own products. Items are produced on demand and shipped from the Printful facility closest to each recipient, so companies no longer buy, store, or dispose of surplus branded goods.

The Hidden Cost of Bulk Swag

Jaapi founder Karim Parto identified the problem while working at Swedish tech startups, where requests as simple as event polos or welcome gifts for new hires meant collecting sizes in spreadsheets, negotiating vendor minimums, and arranging international shipping for colleagues in the UK and France.

Bulk purchasing lowers the unit price, but the case study notes that warehousing, fulfillment fees, and excess inventory quickly erase that saving. Companies routinely guess what employees want, order the wrong sizes, and then place additional bulk orders to fill the gaps.

"Every single company has a closet or a room full of swag collecting dust," Karim says. "Or you're missing the size or color somebody wants, so you have to do another bulk order just for that."

Employee Choice Plus Local Fulfillment

Jaapi's answer combines an ecommerce storefront, which removes the administrative burden, with print-on-demand custom company swag production, which removes the waste. Employees in Brazil can choose tank tops while colleagues in Stockholm choose beanies, and each item is made locally and shipped from the nearest fulfillment center.

After concluding that off-the-shelf ecommerce software could not meet its clients' requirements, Jaapi built its own platform from scratch and selected Printful as its production partner, largely because of Printful's API. When Jaapi made its first sales, the customer's employees received their t-shirts without anyone at Jaapi handling a single garment.

"I have a non-traditional background in this industry. And when we sold our first product, the employees of the company got their first t-shirts without us ever touching them," Karim recalls. "We just fully trusted Printful to do the right thing, which they did."

Scaling to 1,900 Employees in 40 Countries

The model's biggest test came when a major customer asked Jaapi to deliver the same t-shirt to 1,900 employees across 40 different countries. Jaapi produced each shirt at the facility closest to the recipient, an order Karim says would have been impossible without the Jaapi-Printful partnership. Some of Jaapi's clients now have employees in more than 40 countries.

Karim argues that giving employees a choice of swag ideas is also the more sustainable option, because people wear merchandise they selected themselves instead of giving it away or leaving it in a drawer.

"Jaapi shows what happens when a founder treats on-demand production as infrastructure rather than a workaround," said Davis Sarmins, Director of Growth Marketing at Printful. "By owning the customer experience and letting Printful own fulfillment, a bootstrapped team has built a global business with no warehouse, no minimum orders, and no unsold inventory."

Lessons for Founders

Karim's advice to other founders centers on focus and partnership: own what you do best and find reliable partners for the rest. Jaapi owns the customer experience, Printful owns the physical fulfillment, and neither tries to do everything.

"Take risks. Trust partners. Don't dwell too much on the details you don't know," Karim recommends. "The things that fail, you learn, you quickly adapt, and you fix them."
